YOUR 5-MINUTE
FIELD GUIDE
Your After-Hours Lead Playbook
Your dealership closes at 7pm, but shoppers don’t stop shopping. Every form-fill, chat, text, and call that comes in after close becomes an appointment on tomorrow’s board or a deal that goes down the street.
What does your dealership lose between close and open?
Shoppers browse inventory, build payments, and submit forms at night, when they finally have time. What happens next depends on the dealership. Some let guests wait until the next morning. Some cover chat but send calls to voicemail. Some have a tool that answers but never books the appointment. A few cover every channel.
Can you say what your after-hours leads turned into last month? There’s no single right setup. The answer for your dealership depends on your volume, budget, and strategy. What matters is that you choose a setup that fits, run it the same way on every channel every night, and know what it produces. Without that, the guest you didn’t book tonight books with the dealership down the street.
What is Your After-Hours Gap Worth?
Every call, text, chat and form-fill that arrives after close has a dollar value, and you can estimate yours from numbers your dealership already tracks. Take last month’s after-hours volume and follow it through to the sale. In sales, that means appointments set, shows, closes, and gross per unit. In service, it means appointments, shows, and the average repair order.

How the math works

- × appt-set rate—
- × show rate—
- × close rate—
- × avg gross—
Estimate only. Example values shown; replace with your dealership’s numbers. Show and close rates are fixed assumptions. After-hours share: CallRevu Speed to Lead dealers, YTD 2026.
THE PLAYBOOK: 5 things to do now
- Know your number. You can’t find or fix what you haven’t measured. Pull last month’s after-hours numbers:
- Sales: after-hours leads and calls × appointment-set rate × show rate × close rate × average gross per unit
- Service: after-hours service calls × appointment rate × show rate × average RO
- Decide how you’ll cover it. Nobody staffs a BDC at 2am, so this is a build-or-partner call. Weigh volume, total cost to run, dealership sales and service expertise, and whether it connects to your CRM and service scheduler. Building is cheap to start and costly to own.
- Hand it off with the conversation attached. Every overnight lead should be in your CRM before you open, assigned, with what the guest wanted and any appointment set. Service appointments should already be on the advisor’s schedule.
- Inspect outcomes, not activity. Fast responses look good on a report. What matters is whether after-hours appointments show and buy at the same rate as daytime ones. Time your response from when the guest submitted, and don’t count an auto-reply as first contact.
- Protect it before you scale. AI answering, call recording, and overnight texts all carry consent and disclosure rules under TCPA and state law. If you built it, compliance is yours. If you partner, ask how they handle it.
YOUR INSTANT SELF-AUDIT
- We know, in an actual number, how many sales and service calls and leads come in after close and what they’re worth in gross.
- We chose our after-hours coverage based on volume, cost, dealership expertise, and CRM and service scheduler connection, and we know who maintains it and who gets alerted when it breaks.
- Every overnight lead is in the CRM before we open, assigned, with the conversation attached, so a salesperson can call without making the guest repeat themselves.
- Guests can book service after hours without waiting for a callback.
- We compare show and sold rates for overnight appointments against daytime ones, and we know why if there is a gap.
- Someone has signed off on our disclosures, recording consent, opt-out process, and text-hours rules in the last 12 months.
How this connects to the bigger picture
An after-hours lead is rarely lost because the shopper stopped caring. It is lost in the gap between what came in overnight and what the team can see in the morning. This is exactly how CallRevu approaches dealership communication: call monitoring that shows every call to your dealership, including the ones after close, and a virtual assistant that texts digital leads back after hours to qualify the shopper and schedule the appointment. Coverage starts the conversation. Knowing your number tells you whether it worked.
